What happened to the last ten estimates you didn't win?
Write down your guess, send the five questions to the homeowners from your own phone, and read the two side by side. The gap between what you think happened and what they say is the one thing to fix.
Step four · Reading the gap
Put your sheet beside their answers. One answer is a story; three with the same reason is a pattern. Fix the pattern.
| They said | It usually means | The fix |
|---|---|---|
| Price, and yours was higher | They could not see what the extra bought | A scope comparison on the quote and the site |
| Price, and yours was lower | They did not trust the low number | Proof on the first screen: licence, insurance, years, reviews, real photos |
| They explained the job better | Your estimate is a number on a page | A one-page explainer with every quote |
| Better materials or a clearer warranty | The warranty is in the paperwork, not the pitch | A warranty comparison page and one sentence on the quote |
| Certifications, reviews, years in business | They checked you online and the other company looked more real | The trust block on the site and the quote |
| They could start sooner | No start window on the quote | A start window on every estimate |
| I never heard back | Nothing followed the quote | A follow-up on day two and day seven, owned by a named person |
| I went with someone I knew | A referral beat you before the quotes were compared | The proof page and the review ask after every job |
The long version, with where in the sales process each answer lives and what not to do with them, is the guide to roofing sales and lost bids. If you would rather have it run and read with you, that is Second Look.
Questions
Where do the homeowners' answers go?
Wherever you collect them. If you have a form tool, put the five questions on it and send that link. If you do not, paste the questions into the text and read the replies by hand. Nothing on this page sends or stores anything for you; the sheet is kept in your own browser and the buttons only copy text.
How many lost bids do I need?
Ten is the floor and twenty is better, because only a minority of homeowners reply. Five answers from twenty sends is a good run. If you cannot name ten, the first fix is a lost-bid column in whatever you quote from, and the sheet still tells you something: nobody in the business is tracking them yet.
Can I text people who got a quote from me?
You can send one message about the quote to someone who gave you their number for that quote, from your own phone, in your own name. Do not send it from a number they have never seen, do not send it twice, and do not let anyone else send it on your behalf without your written say-so and a clear line about who they are.
What if the answers all say price?
Look at the third question. Higher and lost means they could not see what the extra bought, which is a quote explainer. Lower and lost means they did not trust the number, which is proof. If your guess and their answers agree it was price alone, your price was higher, and nothing else came up, a website does not fix it. Say so and move on.
